In this guide, we’re breaking down the five steps to finding that metric and introducing a new way to manage it: the BYOB (Be Your Own Bookkeeper) model.
What Exactly is a Northstar Number?
A Northstar Number (or Metric) is the single, quantifiable measurement that best captures the core value your business delivers to its customers. It isn’t just a "good" number; it’s a leading indicator of your future success.
Think of it this way: if this number goes up, your business is genuinely getting healthier. If it goes down, you’ve got a problem: even if your bank account still looks full for the moment.
Vanity Metrics vs. Sanity Metrics
Before we find your number, we have to clear out the "Vanity Metrics." These are numbers that make you feel good but don't actually tell you if your business is thriving.
- Vanity Metrics: Social media followers, website hits, gross revenue (without looking at profit), or the number of emails in your inbox. These are "ego boosters."
- Sanity Metrics: These are indicators of real health. Things like customer retention rates, net profit margin per project, or the "Success Moment" for your clients.

Step 1: Identify Your Core Value Proposition
To find your Northstar, you first have to ask: Why do my customers actually pay me?
If you run a daycare, parents aren't just paying for "hours of supervision." They’re paying for "safe, developmental enrichment." If you're a law firm, clients aren't paying for "billable hours"; they’re paying for "legal resolution and peace of mind."
The Step: Write down the "Success Moment" for your customer. Is it when they finish their first training session? When they receive a completed audit? When they book a repeat appointment? Your Northstar Number is usually hidden right inside that moment.
Step 2: Filter Out the Noise
Now that you know your value, look at your current KPIs (Key Performance Indicators).
Growth-minded entrepreneurs often track too much. You don’t need twenty numbers; you need one that drives the rest. If you focus on small business accounting, you might see revenue growing, but if your expenses are growing faster, that revenue is a vanity metric.
The Step: Look at your data from the last six months. Pick the top 3 metrics you track. Ask yourself: "If this number doubled, would I be 100% sure my business is more successful?" If the answer is "maybe," throw it out.
Step 3: Determine the Driver of Sustainable Growth
Your Northstar should be a leading indicator, not a lagging one.
Revenue is a lagging indicator: it tells you what happened in the past. A Northstar Number tells you what will happen in the future.
For example:
- Consultants: Number of high-value proposals sent per month.
- Medical Practices: Percentage of patients who book their 6-month follow-up before leaving.
- Non-Profits: Number of recurring monthly donors.
The Step: Identify the one action that, if performed consistently, guarantees revenue three months from now. That is your driver.

Step 4: Test the Metric (The "Action" Test)
A good Northstar Number must be actionable. If you can’t influence the number through your marketing, sales, or operations, it’s not the right one.
If you’re working with us on business and financial consulting, we help you stress-test these numbers. We look at the relationship between your daily activities and that Northstar. If your team doesn't understand how their work moves the needle, the metric is too abstract.
The Step: Share the metric with your team. If they can immediately tell you one thing they can do to improve it, you’ve found a winner.

Finding the number is only half the battle. Tracking it is where the growth actually happens.
